Hero Bread reports $54 million in annual revenue following strategic pivot to direct-to-consumer sales

Hero Bread has reported an impressive $54 million in annual revenue, marking a significant turnaround following its strategic pivot to direct-to-consumer (DTC) sales. The company, which specializes in low-carb, zero-sugar bread products, made headlines after exiting a partnership with Subway that proved financially unsustainable. This shift has allowed Hero Bread to focus on a streamlined product line and expand its retail presence significantly.

In 2022, YuChiang Cheng joined Hero Bread as interim chief marketing officer, later assuming the role of CEO in November 2023. At that time, the company was at a critical juncture, grappling with the challenges of its previous partnership with Subway. Cheng noted that the deal was not profitable and that the company lacked the necessary resources to support it effectively. “We were just too small at the time and couldn’t service it,” he explained. “So we backed out of it.”

Strategic Shift to Direct-to-Consumer

Following the exit from Subway, Hero Bread concentrated on five key stock-keeping units (SKUs): white bread, seeded bread, burger buns, hot dog buns, and flour tortillas. This focused approach allowed the brand to engage directly with consumers, facilitating quicker feedback and enhancing word-of-mouth marketing. Cheng emphasized the importance of this strategy, stating that it has been instrumental in driving growth.

In June 2024, Hero Bread raised $21 million in a funding round co-led by Cleveland Avenue, DNS Capital, and Composite Ventures, bringing its total funding to over $68.5 million. The company has also more than doubled its retail presence, expanding from approximately 4,000 to 10,000 retail locations, including a recent launch at Target.

Exploring Retail Channels

Hero Bread’s successful retail expansion is noteworthy, especially as many consumer packaged goods (CPG) brands struggle to transition from DTC to retail. Cheng explained that the company opted to experiment with various retail channels, launching in Market District, Publix, and Sprouts. This approach allowed Hero Bread to identify enthusiastic retailers rather than limiting itself to a single channel.

“It’s a very mainstream taste profile,” Cheng noted, highlighting the brand’s adaptability in selecting retail partners. The strategy has paid off, as Hero Bread’s products have performed well across multiple retail environments.

Balancing Affordability and Convenience

Cheng pointed out that retail offers economies of scale, allowing for more affordable consumer pricing compared to DTC sales. However, the DTC model remains crucial for introducing specialty products that may not be viable for mass retail. For instance, Hero Bread’s Crafted Collection includes artisanal items like croissants and shortbread biscuits, which are exclusive to its online platform.

Hero Bread’s recent foray into bagels exemplifies this strategy. Initially launched online in December 2024, the bagels quickly became a best-seller, leading to their introduction in retail stores within six months.

Cheng’s leadership has been characterized by resilience and adaptability, qualities he believes are essential for any successful entrepreneur. “It’s how many times you can try again, regardless of how many times you’ve fallen down,” he remarked. As Hero Bread continues to navigate its growth trajectory, the company remains committed to meeting consumers where they are, whether through DTC or retail channels.
